Strengthening Operational Capacity Through Leadership Alignment and Implementation for Sanctuary of Hope

Objective: to strengthen operational capacity at both the executive and leadership levels so the organization could carry out its work with more clarity, effectiveness, and less friction. Sanctuary of Hope, a mission-driven organization, was navigating change that required alignment across the several levels of the organization. Leadership needed space to examine how to use their accomplishments from previous years to transition into new growth opportunities.

Approach

EBS designed the engagement as a three-part operational capacity-building process: prepare for a retreat, align during a 3-day retreat, and implement after the retreat. This engagement reflects how EBS approaches operational capacity building. When an organization is experiencing persistent friction, the answer is rarely a single training, retreat, new document, or process change. The work often requires looking across the organization to understand how people, processes, leadership practices, communication, decision-making, and implementation interact.

EBS helps leadership teams identify where capacity is constrained, determine what needs to change, and build practical infrastructure for moving that work forward.

How we worked with the team

1. Prepare: Build the conditions for productive work. Before the retreat, EBS focused on what Dr. Scorza describes as “preparing the soil before planting the seeds.” Using the Positive Intelligence framework, participants strengthened the self-awareness, empathy, curiosity, and collaborative capacity needed to navigate change, examine assumptions, and work through difficult organizational issues together. Executive consultation and stakeholder input also helped surface key operational issues in advance, allowing the team to enter the retreat prepared to do substantive work.

2. Align: Diagnose operational gaps and design the path forward. During the three-day retreat, EBS guided executive and leadership teams through an examination of the organization’s operating conditions—where friction existed, where responsibilities or systems were unclear, what was already working, and what needed to change. The team identified priority operational gaps and translated decisions into an implementation roadmap built around a simple accountability question: “Who will do what by when?” Each priority was connected to an owner, action, and timeframe, moving the retreat from discussion to accountable execution.

3. Implement: Build capacity beyond the retreat. The work continued after the retreat because operational change requires implementation, not simply a plan. EBS worked with leadership to refine the roadmap, track commitments, clarify ownership and timelines, identify implementation barriers, and determine where additional organizational capacity was needed. Follow-up revealed staff development as one such need, leading to additional work strengthening employee development and operational infrastructure. This implementation phase allowed EBS to support both the decisions made during the retreat and the new capacity needs that emerged as the organization put those decisions into practice.

Results

For Sanctuary of Hope, the leadership retreat was not the intervention in isolation. It was the center point of a larger process:

Prepare the organization → examine the operating system → make decisions → assign ownership → implement → learn → strengthen capacity further.

The result was a clearer, more coordinated path for strengthening the organization’s capacity and directing more energy toward delivering its mission.
